Free shipping attracts buyers, but postal rates are high. How do you balance offering cheap/free shipping without eating up your profit margin?
 
I treat shipping as part of unit economics, not as a separate marketing expense. Start with the packed weight and dimensions for each product, then add packaging, handling, and the carrier cost by zone. Set a free-shipping threshold slightly above your current average order value so the added margin helps fund delivery. For unusually heavy or distant orders, use a surcharge or exclude those products from the offer. Review actual shipping cost per order every month because averages drift as your product mix changes. If you advertise free shipping, recover only the average amount you need in product pricing so nearby customers are not overcharged.

That monthly review is where many stores catch the leak. I’d separate dimensional weight and return-shipping expense in the report, then compare margin after shipping by zone. That makes it obvious when a bulky product or distant region needs a surcharge or an exception to the free-shipping rule.
